When I first started sourcing components for our plant, I assumed the lowest quote was the best quote. Four years, three rejected batches, and roughly $14,000 in wasted budget later, I know better. This is the 7-step checklist I now run on every purchase order — from air filters to driveshaft assemblies. If you're responsible for ordering automotive parts and you can't afford to learn the way I did, keep this close.
When to use this checklist
Run through these steps on any order where the part has to meet a spec: stamped brackets, CNC-machined components, forgings, extrusions, filters, and driveline parts. That includes simple consumables like an air filter 15x20x1 and complex assemblies like a replacement driveshaft from NTN Driveshaft Inc. If the part will be inspected, tested, or bolted onto a vehicle, this checklist applies.
Step 1: Write down the full specification before contacting anyone
This sounds obvious, but I've seen engineers order by nickname. "Just get me the same filter as last time." The problem is that "same" isn't a specification. An air filter 15x20x1 — meaning a nominal 15-by-20-inch face, 1 inch thick — can be fiberglass, pleated cotton, or synthetic media, with MERV ratings from 1 to 13. The filters look alike. They are not the same part.
In 2022, I ordered 240 of them for a maintenance contract based on "same as last time." They fit the rack. They looked right. The media efficiency was wrong for the application, and all 240 went to scrap — about $1,150 lost plus a week of delay. The lesson: dimension, material, rating, and manufacturer part number all go on the PO. In writing.
Step 2: Cross-reference the OEM and aftermarket part numbers
If you're buying a replacement like a KLR 650 oil filter, the OEM number is the starting point, not the answer. The Kawasaki KLR650 has been made in multiple generations, and the oil filter spec changed across model years. An aftermarket filter listed as "fits KLR650" can have the same threads but a different bypass valve spec.
I once ordered 60 "universal" filters for our shop fleet and discovered on the first oil change that the thread pitch was wrong. The filters were $2.50 each. The rework, replacement shipping, and delayed bikes added up to roughly $450 and one very embarrassed purchasing manager (me).
Step 3: Ask what's NOT included in the price
This is the step that took me the longest to learn. Early on, I compared quotes by the bottom-line number. Now I ask about everything that isn't in that number: tooling, engineering changes, packaging, certification documents, and shipping terms. Especially shipping terms. The lowest quote on the page can cost more than the higher quote once you add freight, crating, or custom paperwork.
I'm a strong believer in transparent pricing for this reason. I've learned to ask "what's NOT included" before "what's the price." A supplier that lists every fee upfront — even when the total looks higher — usually costs less in the end. A supplier that hides fees until the invoice arrives costs more than the difference on paper.
Step 4: Verify the driveline spec on rotating parts
For anything that spins — driveshafts, half-shafts, propshafts — the part number alone isn't enough. When I ordered a replacement half-shaft from NTN Driveshaft Inc., I specified only the reference number from our system. The part arrived. The splines matched. The overall length was 12 mm short. There are multiple sub-variants under the same base part number, and the length difference only shows up on the dimensional drawing.
We caught it before installation because a technician measured it on a hunch. The order still cost us three days of downtime and a restocking fee. Now every driveline PO references the engineering drawing or datasheet — not just the part number. If a supplier offers integrated die design or multi-process capabilities (NTN is one example, with stamping, forging, and machining in-house), ask for the drawing before you ask for a price. A drawing is free. A batch of wrong parts isn't.
Step 5: Check MOQ, lead time, and packaging before you budget
I learned this one in 2019. I found a stamped bracket at a unit price well below what we were paying. I signed the PO before checking the minimum order quantity. The MOQ was 2,000 pieces, the lead time was six weeks, and the parts shipped in bulk boxes stacked without dunnage. We use roughly 150 of those brackets per year. The "great" unit price became a storage problem, a cash-flow problem, and — after the vendor changed the finish spec without a change notice — a quality problem.
Today I calculate total cost at our real annual volume, not at the price-break tier. MOQ, lead time, and packaging go into the comparison. A supplier that's upfront about those details isn't being difficult; they're preventing a surprise later.
Step 6: Get the drawing approved before production
This is non-negotiable for stampings, CNC machined components, forgings, and extrusions. Even if the supplier calls it a "preliminary" drawing, have your engineering team review it before they run any parts.
In Q1 2024, I approved a drawing from a stamping plant without reading the tolerance column. I was in a rush. The batch of 500 parts came back with holes within tolerance — but the material gauge was thinner than specified because the shop had substituted a lower-cost sheet. The substitution met the dimensional tolerances and violated the material specification on page 2. Nobody caught it until installation. The parts were rejected, the supplier pushed back, and the dispute lasted a month.
The drawing approval email is the contract. Confirm material grade, thickness, surface finish, geometric tolerances, edge conditions, and packaging. Cover those in the approval and there's nowhere for ambiguity to hide.
Step 7: Order one sample before the full quantity
Skipping samples is tempting because it feels like it slows everything down. It doesn't. It's the fastest and cheapest way to find out what you don't know about a new supplier or a new part number. Measure the sample. Install it. Test it. Document it.
In my first year (2017), I skipped sampling to save a week and ordered the full lot of a part that didn't fit the fixture. The part looked perfect on the print. The print had an outdated revision. That error cost roughly $890 in redo plus a one-week delay to the line. A single sample would have caught it for $40 and a day.
Common mistakes that still show up
Assuming the part number tells the whole story. Part numbers get superseded. Revisions happen. Someone updates a drawing and doesn't broadcast it. Verify each order against the current spec.
Treating parts like recipes. When my son and I play Minecraft, we've looked up how to make a sticky piston in Minecraft more times than I can count — one slime ball below a piston, same recipe, same result, every time. Automotive components don't work like that. The same reference number can cover multiple years, variants, and revisions. You have to validate against your actual application.
Waiting until the first rejection to learn the supplier's process. Ask questions upfront. Ask what inspection documentation comes with the shipment, what their change-notification policy is, and whether they do first-article inspection. Good suppliers give straight answers. Bad ones get defensive.
Doing all this from memory. Since we turned this checklist into a standard form in early 2023, we've caught 47 potential issues across our POs — wrong dimensions, missing certifications, outdated revisions, packaging that wouldn't survive transit. That's 47 problems that never became rejected parts. I'm not a certified supply-chain professional, just an engineer who started keeping a list of his own mistakes. Run the checklist. It's the cheapest insurance your purchasing process will ever have.
