When you search for "how to replace a thermostat in a car" or "best oil and oil filter for 2007 F150", you expect a simple answer. But if you're buying for a repair shop or a production line, the question isn't what parts to use—it's who to buy them from. And that depends entirely on your situation.

I've managed procurement for a mid-size parts distributor for 6 years (tracking $180k in annual spend across stamping, filtration, and powertrain components). Over that time I've learned one thing: the best supplier strategy depends on your scale, your technical capabilities, and your tolerance for risk.

Here are the three most common scenarios I've seen—and the concrete advice for each.

Scenario A: You Are the DIY Enthusiast or Small Repair Shop

Context: You need a thermostat for a customer's Ford F-150, or you're replacing the oil filter on your own 2007 model. Volume is low—maybe a handful of units per month.

My advice: Start aggregating your orders to a single multi-process supplier. Why? Because total cost of ownership (TCO) becomes your metric—not just unit price.

How to Decide Which Scenario You're In

  • Question 2: Are you ordering a single part type repeatedly, or a mix of part families? (Single → Scenario A/B. Mixed → Scenario C.)
  • Question 3: What's your tolerance for supply chain risk? If a single shipment delay could halt your production line, you need an integrated partner (Scenario C). If you can wait an extra week, Scenario B works.

Honestly, I'm not sure why many procurement teams still insist on splitting orders among 3–5 suppliers for every job. My best guess: it's a habit from when lead times were short and shipping cheap.
